Growing a business without everything depending on the founder

The challenge
I worked with the founder of a growing international EdTech business who was juggling many of the challenges that come with scaling a company.
Revenue growth, fundraising, team performance and the demands of leading a business were all competing for attention.
As the business grew, the demands on his time increased. Balancing commercial priorities, supporting the team and making important decisions left little space to focus on the longer-term direction of the business.
The challenge wasn't simply to work harder. It was to find a different way of leading.
What we worked on
Our early conversations focused on practical commercial priorities, including revenue growth, investor engagement and improving accountability across the team.
As we worked together, the conversations increasingly explored how he was leading the business.
We challenged assumptions, examined how decisions were being made and looked at where he could give others greater responsibility.
We also introduced more structure around commercial activities, team meetings and progress against agreed priorities.
The aim wasn't to remove him from the business. It was to help him lead it without needing to drive every decision personally.
What changed
Over the course of our work together, the business made meaningful progress.
Revenue performance exceeded the original growth target, the investor pipeline expanded and the team developed greater clarity around responsibilities and priorities.
Perhaps more importantly, the founder became increasingly comfortable delegating decisions and trusting others to deliver.
The business continued operating effectively when he travelled or took time away, giving him more space to think about its longer-term direction.
My takeaway
One of the challenges of growing a business is recognising when the approach that got you this far needs to change.
For this founder, progress wasn't just about better commercial performance. It was about developing the confidence, structure and leadership needed for the business to become less dependent on him.
And that's often where some of the most valuable founder coaching conversations happen.
If this feels familiar, my founder coaching and mentoring offers space to think about your business, your role and what needs your attention. We can begin with a free introductory conversation.
Cheers,
Duncan
